October 2025: Month One — Baseline Established

First month of tracking. No previous baseline. No trend lines. Just raw numbers from a month where I launched a marketplace, shipped a multi-agent SDR system, survived a production auth crisis, and still found time to redesign a landing page.

This is the month everything starts getting measured.

45 posts in one month is aggressive. At the time I thought “just document everything.” In hindsight, some of those were thin. The tier system hadn’t fully kicked in yet — only 11 of 45 posts got classified. That’s a 24% classification rate, which is terrible. The system was new. I was still calibrating what counts as a real post versus noise.

220 commits across all projects. Not a huge number, but October was split across five different codebases. Context switching was the dominant cost. A commit per project per day is roughly what you’d expect from someone bouncing between repos. The real question isn’t “are you committing enough” — it’s “are those commits moving one project forward or spreading effort across five?”

The answer, for October, was spreading. And the output shows it: lots of posts, few of them deep, most of them documenting incremental progress on too many fronts.

For context on the tier system:

  • T1 — Deep-Dive or Case Study. Posts where someone could learn a transferable skill or architectural pattern. These stand alone as teaching content.
  • T2 — Field Notes. “Here’s what I built today” with enough context to be useful but not enough depth to stand alone as teaching material.
  • T3 — Reference material, tutorials, tool comparisons. Evergreen content that doesn’t depend on a specific build log.

The Teaching Contribution Heuristic (TCH) scores individual posts on a 1-5 scale for how much a reader actually learns. A TCH of 1 means “you learned that I did something.” A TCH of 5 means “you could replicate this in your own project with different tools and get the same result.”

The PipelinePilot post earning a TCH of 4 was the standout. Multi-agent systems on managed infrastructure is still early enough that detailed build logs have outsized teaching value. Most content about agents is either theoretical or toy demos. This one had actual Vertex AI deployment configs, agent communication patterns, and production failure modes.

The HustleStats auth debugging post is worth calling out separately. It didn’t get the highest TCH score, but it fills a content gap that matters: honest production debugging stories are rare. The incentive structure of technical blogging pushes toward “here’s the clever solution I built” and away from “here’s the stupid mistake I made and how I found it.” The auth post goes against that grain. It shows the full debugging process — hypothesis, investigation, dead ends, eventual root cause — instead of jumping to the answer.

Worth noting: the top 3 posts account for a combined TCH of 10 across three posts. The remaining 8 classified posts averaged TCH of 2.1. That concentration at the top suggests a power law distribution — a few posts do most of the teaching. Whether to optimize for more TCH=4 posts or more TCH=2 posts is an open question. Probably the former, since TCH=4 posts attract readers who come back.

Projects

Launched

Claude Code Plugin Marketplace — v1.0.0 to v1.1.0 in the same month. 62 plugins at launch. Plugin validation pipeline, marketplace frontend, submission workflow. This went from “wouldn’t it be cool” to “people are submitting plugins” in about three weeks.

The validation pipeline was the unglamorous hero: automated schema checking, sandboxed execution tests, and dependency resolution before any plugin gets listed. Without it, the marketplace would have been a junk drawer by plugin 20.

The v1.0.0 → v1.1.0 jump in the same month happened because user feedback on the submission UX was immediate and specific. Plugin authors wanted inline validation errors instead of CI failures, preview rendering before publish, and version bump automation. All reasonable, all shipped in v1.1.0.

Shipped (Major Milestones)

PipelinePilot — Multi-agent SDR orchestrator on Vertex AI. Four agents coordinating lead qualification, outreach sequencing, and response handling. The architecture decisions around agent boundaries were the hardest part. Not the AI — the systems design.

Deciding which agent owns which decision, how agents communicate state changes, and what happens when Agent 2 disagrees with Agent 1’s qualification score. Those are systems design problems dressed up in AI clothing.

Intent Solutions Landing Page — Full redesign. Previous version looked like it was built by someone who thought “professional” meant “gray gradients.” Now it looks like a company that ships software.

The redesign priorities:

  • Clean typography (Inter for body, monospace for code samples)
  • Clear value proposition above the fold — one sentence, not a paragraph
  • Portfolio section with live project links instead of static screenshots
  • Mobile-first layout that doesn’t break on a phone screen
  • Load time under 2 seconds on 3G

The landing page is the first thing a potential client sees. Making it look like a real company instead of a side project was overdue.

In Crisis

HustleStats — Production auth broke. Not a little. Users couldn’t log in.

The root cause was a NextAuth session strategy mismatch with Prisma adapter expectations. The session strategy was set to jwt but the Prisma adapter was writing database sessions. When NextAuth tried to validate a JWT that didn’t exist because the adapter had written a database session instead, the validation failed silently and returned a null user.

Debugging this in production with real users waiting was a masterclass in staying calm while everything is on fire. Fixed it. Wrote about it. Moved on.

Started

IAE Product Architecture — A2A Protocol integration. Early-stage architecture work. Defining how agents communicate across organizational boundaries. Heavy on specification, light on code. That’s the right ratio for month one of a protocol project.

The A2A Protocol defines:

  • Agent discovery — how agents find and advertise capabilities
  • Capability negotiation — how agents agree on task parameters
  • Task delegation — how work gets assigned across trust boundaries

Getting the spec right before writing implementation code is the difference between a protocol that evolves gracefully and one that gets forked in six months.

Methodology Calibration

The tier classification system went live this month. With only 11 posts classified out of 45, the sample size is too small to draw statistical conclusions. But the early distribution is interesting:

  • 45% T1 (Deep-Dive / Case Study) — This feels high. Either I’m writing meatier posts than I think, or the classifier is being generous. Need more data before making a call. With only 11 classified posts, a single reclassification swings the T1 rate by 9 percentage points.
  • 55% T2 (Field Note) — Reasonable floor. Daily build logs should land here. A T2 post documents what happened with enough context to be useful later, but it doesn’t teach a transferable skill. These are the “what” posts. T1 posts are the “why” and “how” posts.
  • 0.89 avg confidence — The classifier is fairly sure of its calls. Not hedging. When the confidence is above 0.85, the tier assignment is worth trusting. Below 0.75, you should manually review. October’s entire classified set was above 0.85, which suggests the posts that did get classified were clear-cut cases. The ambiguous ones probably stayed unclassified.

No T3 (Tier 3) posts yet, which makes sense — those are reference material and tutorials. October was all build logs and case studies. T3 content is planned (tool comparison guides, architecture pattern catalogs) but it requires a different writing mode than daily build documentation.

The 34 unclassified posts are the blind spot. Some of those might be T1 material that never got evaluated. Some might be noise that shouldn’t have been published. Without classification data, they’re invisible to the quality system. That’s the worst outcome — not bad posts, but unmeasured posts.

Classification rate of 24% is the real problem. If you can’t classify most of your output, you can’t calibrate. The fix for November: classify posts at time of publishing, not retroactively. Retroactive classification introduces selection bias — you remember the good posts and forget the thin ones. Real-time classification captures everything.

Wins

  1. Plugin Marketplace went from zero to 62 plugins. That’s not a side project anymore — that’s a platform. The validation pipeline catches broken plugins before they hit the marketplace. Automated quality gates work. The submission workflow — where plugin authors submit a PR, the CI validates the schema and runs the plugin in a sandbox, and the marketplace listing auto-generates from the plugin manifest — is the kind of developer experience that makes people actually contribute. Nobody submits plugins to a marketplace that requires manual review and a three-day turnaround.

  2. Multi-agent on Vertex AI is real. PipelinePilot proved that managed agent infrastructure is viable for production SDR workflows. The four-agent architecture handled the complexity without becoming unmaintainable. (Spoiler: this architecture gets reconsidered next month.) But in October, it worked. Leads got qualified, outreach sequences ran, responses got handled. The agents communicated through a shared state store on Firestore, which turned out to be the right persistence choice for event-driven agent coordination.

  3. Auth crisis became content. The HustleStats auth debugging post is one of the most honest things on the blog. Production debugging stories with real stack traces and no “and then I simply fixed it” hand-waving. That’s the kind of content this blog should be full of. The post walked through the actual debugging session: checking NextAuth logs, tracing the session lifecycle, discovering the strategy mismatch, testing the fix in a staging environment with a real Google OAuth flow, and deploying with a rollback plan. Real engineering, documented in real time.

Lessons Learned

  1. 45 posts is too many if most of them aren’t classified. Volume without quality signals is just noise. The goal shouldn’t be “write a post every day” — it should be “write posts worth classifying.” This doesn’t mean write fewer posts — it means don’t publish anything that isn’t worth a tier call. If a post can’t earn at least a T2 classification, it’s a commit message, not a blog post.

  2. Context switching across 5 projects is expensive. Each project has its own mental model, its own codebase, its own deployment story. Switching costs are real and they don’t show up in commit counts. The first 30 minutes after switching projects is re-loading context: where was I, what’s the current state, what’s the next step. Multiply that by 3-4 switches per day across 5 projects and you’re losing 2+ hours daily to context tax. November should focus depth over breadth.

  3. Auth is never simple. Every developer thinks they understand auth until it breaks in production. NextAuth + Prisma + production edge cases taught me more about session management in two days of debugging than months of reading docs. The specific lesson: test auth flows end-to-end in staging with real OAuth providers, not mocked ones. Mock OAuth returns whatever you tell it to. Real OAuth returns whatever Google feels like returning today, and that difference will break you in production on a Tuesday afternoon when your users are trying to log in.

  4. A marketplace is a commitment, not a feature. Launching the Claude Code Plugin Marketplace with 62 plugins means 62 plugins that need to keep working, 62 plugin authors who expect things not to break, and a validation pipeline that needs to scale. Every platform decision from here forward carries 62 dependencies. That’s the weight of a marketplace — and October was the month that weight became real.

Next Month Focus

  • Classification rate above 80%. Every post that goes out should get a tier and confidence score. No exceptions. The methodology doesn’t work if the data is incomplete.
  • HustleStats stability. Auth is fixed, but the platform needs a full Firebase migration and Stripe billing integration. That’s the path to v1.0.0. Firebase for auth, Firestore for data, Stripe for billing — the full SaaS stack needs to be wired together.
  • PipelinePilot architecture review. Four agents might be over-engineered. The coordination overhead between agents needs to be measured against the value each agent provides independently. If one well-structured agent can do the work of four with fewer failure modes, that’s the right architecture.
  • Reduce project count. Five active projects is too many. Pick three, go deep. The remaining two go to maintenance mode or backlog.
  • Nixtla baseline lab. Start building the forecasting toolkit. This has been in the backlog too long. Time series forecasting with statistical baselines is one of those problems where getting the fundamentals right matters more than chasing the newest model.

Closing Thought

October was noisy, scattered, and productive in ways that don’t always show up in polished metrics. The marketplace launched. PipelinePilot proved multi-agent orchestration works on managed infrastructure. An auth crisis got resolved and documented honestly. A landing page went from embarrassing to professional. Five projects all moved forward, even if none of them moved as far as they would have with focused attention.

The 45-post count was the right move for month one, even if it’s not sustainable. You can’t calibrate a quality system without data, and you can’t get data without publishing. October’s volume seeded the classification system with enough examples to make the tier boundaries real. Now the system exists, and November’s job is to actually use it.

But the meta-lesson is about measurement itself. You can’t improve what you can’t see, and before October, the blog had no visibility into its own quality distribution. Now it does — imperfect, incomplete, but real. The 24% classification rate is a problem, but it’s a visible problem, which means it’s a solvable one. The tier system, the TCH scores, the confidence metrics — none of them existed before October. Building the measurement infrastructure was the real project this month. Everything else was content.


This is the first monthly retrospective. No trends to report, no deltas to calculate. That changes next month. The baseline is set: 45 posts, 220 commits, 24% classification rate, and a plugin marketplace that actually shipped. Everything from here is measured against October.
