January 2026: 32 Posts, 627 Commits, and the Month Everything Shipped

January was a demolition month. Thirty-two posts. Six hundred twenty-seven commits. Eight distinct projects with meaningful forward progress, three of them going from zero to shipped. December had higher raw commit volume (1,252), but December was mostly foundation-laying. January was the month things started arriving at production.

The difference between “building” and “shipping” is felt in the texture of the commits. December commits looked like init: scaffold project structure, chore: add CI config, feat: stub out module. January commits looked like feat: deploy SDK to npm, fix: production indexer race condition, release: v1.1.0. The work shifted from potential to delivered.

The commit count drop is misleading. December’s 1,252 commits included a lot of scaffolding — new repos, CI pipelines, initial project structures. January’s 627 commits were almost entirely feature work and production deployments. Commits per post dropped from 40.4 to 19.6, which means more of the work was being captured in writing rather than silently pushed to git.

The December tier data shows dashes because the classification system was not operational yet. January is the first month with tier data, making it the de facto baseline for all future comparisons.

1. IRSB Go-to-Market Sprint: Sepolia SDK + Subgraph (TCH=3)

The full GTM stack in one sprint: Sepolia deployment, TypeScript SDK generation, and a subgraph for on-chain indexing. This post captures a real pattern that keeps showing up — the gap between “smart contract deployed” and “anyone can actually use this” is where most projects die. The SDK and subgraph work is the boring part that makes everything else possible.

What makes this a TCH=3 is the generalizability. Every protocol project hits this exact problem. You deploy to a testnet, you celebrate, and then you realize nobody can interact with your contract without copy-pasting ABIs and manually constructing transactions. The SDK generation pipeline and subgraph deployment pattern documented here are directly reusable. Not “inspired by” — literally copy the approach.

2. Firebase Migration Debugging Saga: Bounty Proof Wall (TCH=3)

A debugging war story with genuine teaching value. Firebase migration issues that only manifest in production, the proof-wall pattern for tracking resolution evidence, and why bounty-driven debugging changes the economics of fixing legacy infrastructure. The proof-wall concept is reusable beyond this specific context.

The proof wall deserves its own explanation. When you are debugging a production migration, you collect evidence: screenshots of the error, logs showing the root cause, diffs of the fix, before/after verification. The proof wall is a structured format for organizing that evidence so it is reviewable and auditable. It turns “I fixed it, trust me” into “here is the chain of evidence, verify it yourself.” The pattern transfers to any debugging scenario where accountability matters.

3. Everything Else (TCH=1-2)

The remaining 28 posts were field notes — daily logs of what shipped, what broke, what got fixed. They serve a different purpose: searchable memory. Six months from now, when I need to remember how I configured the x402 payment flow or why I chose LangGraph over CrewAI for the bounty orchestrator, the field note will be there.

Field notes are not throwaway content. They are the raw material for future deep-dives. The IRSB GTM sprint post exists because a week of field notes about Sepolia deployment, SDK generation, and subgraph configuration coalesced into a coherent narrative. Without the field notes, the deep-dive would have been written from memory, which is unreliable.

  • STCI Token Cost Index v0.1.0 — A cost index for tracking AI token pricing across providers over time. The premise: if you are running AI-powered agents in production, you need to know whether your token costs are increasing, decreasing, or stable relative to a baseline. Initial data collection and schema design. The index covers OpenAI, Anthropic, Google, and Mistral pricing with weekly snapshots.

  • Gastown Viewer — Visualization tool for spatial data. Early prototype phase. The motivation came from needing a lightweight viewer for CAD-adjacent data that does not require a full AutoCAD license.

Shipped

  • IRSB Protocol v1.1.0 — From MVP to production. Sepolia deployment, SDK published to npm, subgraph live and indexing. The x402 payment protocol integration means the contract can now accept payments without a traditional backend. This is the first time the full protocol stack — contract, SDK, indexer, payment flow — has been operational simultaneously.

  • The County Line (Roblox) — Zero to feature-complete in one month. This was a side project that tested whether the same engineering discipline applied to game development. It does. Ship dates matter regardless of the medium. Lua is a different world from TypeScript, but the patterns — version control, feature branches, testing before merge — transfer cleanly.

  • Executive Intent proof system — Evidence-gated decision tracking. If you cannot prove you made the decision, you did not make the decision. This system captures decisions with timestamps, context, and supporting evidence. It is intentionally low-tech (markdown files with structured frontmatter) because the constraint is adoption, not sophistication.

In Progress

  • git-with-intent v0.4.0 to v0.6.0 — Major version jump. Added intent-aware diffing and the commit classification engine. Still working toward the v1.0 milestone where every commit carries structured intent metadata. The v0.5.0 release was the inflection point — that is when the classification engine started producing reliable results on real commit histories.

  • Bounty Orchestrator (LangGraph) — Multi-agent bounty hunting pipeline. LangGraph turned out to be the right abstraction for coordinating research, qualification, and submission agents. Not shipped yet, but the architecture is solid. The key design decision was separating the “is this bounty worth pursuing?” agent from the “produce the submission” agent. Different skills, different evaluation criteria, different failure modes.

  • Intent Catalog control plane — Central registry for all intent definitions across the ecosystem. Design phase complete, implementation roughly 40% done. This is the boring infrastructure that every other intent-based project needs. Without a central catalog, each project reinvents its own intent taxonomy, and they inevitably diverge.

Methodology Calibration

The tier classification system got its first real workout this month. 30 out of 32 posts classified. The 93% Tier 1 ratio is expected and healthy — daily field notes should dominate any blog with a daily publishing cadence. If the ratio were inverted (93% Tier 2), it would mean either the classification threshold is too low or every day is producing genuinely novel insights, which is statistically unlikely.

The two Tier 2 posts (IRSB GTM sprint and Firebase debugging saga) earned their classification. Both had multi-step technical narratives with transferable patterns. Both required more than “here is what I did today” — they required synthesis across multiple days of work into a coherent teaching narrative.

Average confidence at 0.89 is high. That either means the classification criteria are well-calibrated or I am not pushing the boundary cases hard enough. Probably a bit of both. A healthy system should have some posts in the 0.65-0.75 confidence range — posts that genuinely could go either way. If every classification is easy, the tiers are too far apart.

Two posts went unclassified. They were published before the classification system was fully integrated into the workflow. Not a concern — the system catches up via backfill.

Publishing Cadence Analysis

Thirty-two posts in 31 days means one day had two posts. Looking at the distribution, multi-post days happen when two unrelated projects both hit meaningful milestones on the same day. There is no planned cadence for doubling — it is purely a function of what shipped. Forcing a second post on a slow day would produce filler. Letting it happen naturally when the work supports it keeps quality honest.

The average post length in January was approximately 800 words. That is in the right range for field notes — long enough to be searchable and useful, short enough to write in under an hour. The Tier 2 posts averaged 1,400 words. The length difference is a natural consequence of depth, not a target. Do not optimize for word count.

Wins

  1. IRSB Protocol reached production readiness. Not “deployed to testnet” — actually usable. SDK, subgraph, payment protocol. The full stack working together for the first time.

  2. County Line shipped complete. A game project finishing on time with the same engineering rigor as infrastructure work proves the methodology is portable across domains and languages.

  3. git-with-intent doubled its version. Going from v0.4.0 to v0.6.0 in one month means the core abstractions are right. When the fundamentals are sound, features stack quickly.

  4. Daily publishing cadence held. 32 posts in 31 days. The habit is locked in. This is no longer an experiment — it is the default operating mode.

  5. Three projects shipped from zero. IRSB, County Line, Executive Intent. Starting and finishing in the same month forces scope discipline that multi-month projects never develop.

Lessons Learned

  1. Commit volume is a trailing indicator. December had twice the commits but less shipped output. Scaffolding inflates commit counts. Shipped artifacts are what matter. If you are tracking developer productivity by commit count, you are measuring effort, not output.

  2. Side projects test your discipline. County Line could have been a “when I get to it” project. Treating it with the same ship-date discipline as production infrastructure forced better prioritization. The constraint was not time — it was willingness to cut scope to meet the deadline.

  3. The SDK gap kills adoption. Deploying a smart contract without an SDK is like building an API without documentation. The IRSB experience made this painfully clear — the contract was live for weeks before anyone could realistically integrate with it. The SDK is not a nice-to-have. It is part of the product.

  4. Bounty-driven debugging changes incentive structures. The Firebase migration got fixed faster when a bounty was attached. This is not surprising — financial incentives work. What is surprising is how much the proof-wall pattern improved even without the bounty. The act of requiring structured evidence changes how you approach the debugging itself.

  5. Multi-project months require explicit priority stacking. Eight active projects is manageable only if you know which three matter most on any given day. Without explicit priority ordering, context-switching costs eat the entire productivity gain from parallel progress. January worked because IRSB and County Line had hard deadlines. The projects without deadlines (STCI, Gastown) got the scraps, which is exactly what should have happened.

By the Numbers

Some additional data points worth tracking going forward:

  • Days with zero posts: 0. Every day had at least one post published.
  • Longest post: IRSB GTM sprint at approximately 1,600 words.
  • Shortest post: A field note on Gastown Viewer prototype at approximately 400 words.
  • Most commits in a single day: 42 (the day IRSB v1.1.0 shipped).
  • New repositories created: 3 (STCI, Executive Intent, Gastown Viewer).
  • Repositories with zero commits: 0. Every active project got at least some attention.

These numbers are not KPIs. They are context for understanding what a “normal” month looks like. When a future month deviates significantly from these baselines, the deviation itself becomes the interesting question.

Next Month Focus

  • IRSB Protocol security audit — v1.1.0 is live but unaudited. February needs to prioritize a formal security review before any serious integrations. No protocol should accept real value without an audit.

  • git-with-intent v0.7.0+ — Push toward v1.0. The commit classification engine needs real-world validation across multiple repositories, not just the ones I control.

  • Bounty Orchestrator to v0.1.0 — Get the LangGraph pipeline to a shippable state. Even a minimal viable agent that can qualify bounties and produce a go/no-go recommendation would save hours per week.

  • Intent Catalog implementation — Finish the control plane. Every other project depends on having a central intent registry. This is blocking more than it should be.

  • Classification system refinement — Watch for tier inflation. If February’s T1 ratio stays above 90%, that is probably correct. If T2 starts creeping above 15% without genuinely deeper content, the classification threshold needs tightening.

  • Confidence distribution analysis — Start tracking the distribution shape, not just the average. A bimodal distribution (lots of 0.95+ and some 0.65-) is healthy. A uniform distribution means the classifier is not confident about anything.

Looking Back at This Month

January set the template for what a productive month looks like in this system. Not a sprint — a sustained push across multiple projects with clear priorities and hard deadlines on the ones that matter most. The daily publishing cadence is no longer an experiment that might fail. It is a constraint that shapes how the engineering work gets done. When you know you need to write about what you built today, you build things worth writing about.

The IRSB launch was the centerpiece, but the quieter wins — git-with-intent maturing, the bounty orchestrator architecture solidifying, the executive intent system proving that evidence-gated decisions work — are the ones that will compound. January was the month the portfolio stopped being a collection of experiments and started being a system.

February will test whether the system holds under a different kind of pressure — not shipping new things, but hardening what already exists.
