The Moat Is the Trust Layer
A local-RAG demo became Intent NEXUS. The moat is not the chatbot. It is egress control, code-enforced citations, a ledger you can check, injection defense, and evals that cannot lie quietly to you.
Chat plus retrieval is table stakes. Anyone can stand that up in a weekend. What survives an adversarial pass is the enforced trust layer: who can leave the box, what must be cited, what hits a ledger you can verify later, how injection is denied, and whether the graders themselves get audited so the board does not train false confidence.
I turned a naive local-RAG app into Intent NEXUS as a BYOK document-intelligence platform. The moat is measured trust, not the UI. The part most people miss: adversarially reviewing the evals is what keeps those gates from lying to you.
